Stepping out of the integration phase, launching an all-around offensive: The breakout battle of the hundred-billion packaging empire Amcor

After completing the massive acquisition of Berry Global, Amcor didn't stop at just inflating its balance sheet. From the executive dialogue at the fiscal 2026 earnings call, it's clear that this global consumer packaging giant is quietly undergoing a profound transformation at its core: moving from 'scale- and cost-cutting-led mergers and integrations' to a new phase of 'pursuing high-barrier categories, offering one-stop cross-selling, penetrating cutting-edge technologies, and reshaping supply chain resilience.'

Putting aside the basic financial numbers, what key moves has Amcor made at the market frontier and strategic depth?

Business collaboration strategy upgraded: "bottle + cap" integration and $140 million in new orders in the first year

In merger and acquisition integration, the biggest challenge for management is whether they can transform different companies' product lines into comprehensive solutions that customers cannot refuse. Amcor has demonstrated keen cross-category harvesting capabilities:

"Bottle body + pump cap" one-stop bundled breakthrough: Amcor has strong capabilities in soft pouches and bottle bodies, while Berry has significant advantages in precision injection molding areas such as bottle caps and dispensing pumps. In the Mexican market, Amcor successfully expanded its long-term partner with major beauty and personal care clients to Berry's lid product line, delivering a complete solution from packaging containers to dispensing systems.

Business growth synergy delivered ahead of schedule: Within the set 3-year revenue growth synergy target of $280 million, Amcor secured nearly $140 million in annualized new business contracts (progress at 50%) in just one year. These newly awarded projects are undergoing a 12- to 15-month ramp-up cycle and will be converted into actual results over the next few quarters.

Technological battles in core categories: seizing GLP-1, high-end drug delivery devices, and automation equipment

Facing homogeneous competition in the low-end packaging market, Amcor is leveraging materials science and specialized technology barriers to fully shift its focus toward six strategic core categories (protein, liquids, food service, pet care, healthcare, beauty and personal care):

Breakthrough Blockbuster Track (GLP-1 Oral Packaging): Amcor successfully secured orders for globally popular GLP-1 (hypoglycemic/weight loss) oral solid dosage formulation packaging, covering multiple regions and dosage forms, seizing the global pharmaceutical packaging commanding heights.

Structural upgrades in the medical sector: Although low-margin traditional medical disposable consumables packaging is under pressure, Amcor has achieved strong growth in high value-added pharmaceutical delivery systems (such as nasal sprays, ophthalmic medications, inhalation devices), and the overall medical segment is showing high-quality development with "slight sales volume adjustments but margin expansion."

Asia's pioneering air knife coating technology: The first to launch and scale up in the Asian market, pioneering the medical-grade packaging production line for air knife coating, establishing a regional competitive barrier in the high-end specialty barrier packaging field.

"Equipment + Consumables" Ecological Closed Loop (MODA Meat Packaging): In the protein packaging sector, Amcor integrated the previously acquired New Zealand packaging equipment supplier MODA, not only selling high-barrier films but also capturing a large market share of new automated packaging equipment installations, firmly securing a continuous supply of consumables through the equipment end.

Major asset structure overhaul: divesting five non-core assets in the second half of the year, focusing on the $10 billion gold track

While rapidly expanding, Amcor has launched decisive asset "slimming" and focus:

Bold non-core divestitures: In just the second half of fiscal year 2026, Amcor decisively completed the divestiture and sale of five non-core business assets, accelerating capital recovery and removing drags from low-return businesses.

Anchoring the $21 billion core base: Through divestitures and business restructuring, Amcor has defined a core business portfolio with annual revenue of about $21 billion and an EBIT margin as high as 12.7%. Management has made it clear that future capital expenditures will be strictly focused on defensive sectors with strong cyclical capability, such as nutritional foods, healthcare, and beauty.

Responding to the Supply Chain Storm: The $500 Million Working Capital Battle and Debt Reduction Pathways

In fiscal year 2026, shipping disruptions and raw material fluctuations caused by Middle East geopolitical conflicts pose a severe test to the global packaging supply chain. Amcor here demonstrates the supply chain scheduling capabilities of a multinational giant:

Winning the input cost defense battle: Facing sharp fluctuations in upstream resins and other raw materials, Amcor relied on cross-regional supply chain scheduling to ensure customer supply and fully absorbed inflation shocks through responsible price transmission mechanisms (Q4 single-quarter transmission of $280 million).

Locking in $500 million in cash flow: Due to extended supply chains and downstream customers delaying settlement cycles, the company faces an additional $500 million in working capital pressure. Amcor has established a clear campaign to improve working capital structure-strictly reducing raw material and finished goods inventory days, accelerating accounts receivable collection, and optimizing accounts payable maturities. Management plans to fully recover this $500 million in cash within the next 12 months, driving free cash flow up to $2.5 billion over the coming year.

Integration expenses plummeted: As acquisition closing is largely completed, M&A and restructuring-related expenses will sharply narrow from $290 million in fiscal year 2026 to about $50 million during the transition period, freeing up significant cash flow space.

Balance sheet decompression: The company plans to leverage high cash flow and asset sale proceeds to steadily reduce its net leverage ratio from the current 3.5 times to around 3.0 times by the end of 2027, maintaining an investment-grade credit rating.

2027 Strategic Strike: From "Cost Reduction and Efficiency Improvement" to "Surpassing Industry Average Growth"

Amcor CEO Peter Konieczny emphasized that the most demanding work of integration is behind us, and the company is about to enter the "first year of normalized operations" to truly unlock its full potential:

Frontline business empowerment upgrades: Management clearly stated that integration is not just about "reducing backend costs (SG&A)," but about significantly improving delivery quality, service experience, and customer satisfaction, and equipping global frontline sales teams with brand-new digital and commercial tools to fully activate customer acquisition capabilities.

Total synergy peaks: The majority of the $650 million synergy will be realized by the end of 2027, becoming the core engine for sustained earnings release.

Achieving Alpha Excess Growth: With three major moats-"global layout + widest product line + materials science and sustainable innovation"-Amcor has set a clear path to outperform the overall growth rate of the packaging industry (with an excess growth target of about 1% or more), and is fully committed to achieving double-digit adjusted EPS growth in the 2027 calendar year.

From capital acquisitions to business streamlining, from single materials to a comprehensive ecosystem of "packaging + equipment + drug delivery systems," Amco is using a textbook-level industrial integration logic to transform scale advantages into pricing power, customer loyalty, and a technological moat. As the 2027 calendar year approaches, the true combat power of this super packaging carrier is only just entering its full release phase.
