Today, from the perspective of production management, we will talk about three aspects of factory production management that must be opened: the group meeting, the production coordination meeting, and the single meeting.
1. Team meeting
Grassroots management is the most basic and important part of the management and management of enterprises. This is a necessary condition for a fast enterprise. The early morning meeting of the team is the top priority for grassroots management.
At present, most of the company's team will only stay in one-way communication, or simply arrange the work, some forms are very random, and some directly evolve into a name. Every day in our workshop, every team has to open an early morning meeting. How can we make the biggest strength in this short period of 10 minutes to 15 minutes? (1). The day before yesterday
To make a review and summary of the production situation, quality status and efficiency of the team yesterday, and to make a briefing on the employees who performed well yesterday, the employees who performed poorly, the problems that occurred yesterday, and the planned completion rate.
(2). Arrangements today
I often go to our company, I will ask the frontline operators: "Do you know what your production tasks for this team are today? How much can you achieve to achieve your goals?"
Few employees are able to answer me accurately. Each team is the last mile of our production management. We often do planning, setting goals, and tasks. We only stay at the team leader level, and even we only stay at the shop supervisor level.
Let every employee know the team, what is the planned task for the last mile? This is crucial:

Many of our team leaders don't seem to have the ability to open such a morning meeting, so we simply can't open it. It's better to use this 10 to 15 minutes to let everyone do more products on the production line.
The quality of our team is determined by the industry attributes of each industry. We don't think that the quality of our employees is not high. What is to be done as a good manager is how to cultivate the qualities of these people and improve his skills.
Morning meetings are a great opportunity to train our grassroots managers. It is good practice to open the team early and establish a morning meeting account.

Before the first day of work, the last thing the team leader had to do was to make the morning meeting account clear. This is to arrange and balance the production progress, and to study the meeting convened to solve major problems that cannot be solved by each department or workshop.
As an abnormally frequent SME, our daily production plan release, production abnormality notification and coordination of various issues make the production coordination meeting necessary. The effective convening of the production coordination meeting every day is a guarantee for the normalization of production.
What is the content of the Production Coordination Meeting?
(1). Summary review of yesterday's production plan and the achievement of each workshop
Completed, we have to conduct assessments, rewards, and notifications. If it is not completed, we must also assess it. According to the process of the planned task, how to assess it.
How is the enterprise's PMC running? There is only one action to measure, that is to see if you can assess the achievement of your daily plan every day?
If you can assess the completion of yesterday's plan and check it out (no comments), it proves that your company's PMC operation is very good. If the assessment is not going on or if you have not done an assessment, or if you have an assessment, then it is not good to prove that your PMC is running.

All departments must complete today's daily plan and complete tomorrow's plan. If there are some abnormal situations, everyone needs to cooperate to deal with it. (4). Time control: The time of the production coordination meeting should be controlled within 30 minutes.
Sometimes, you may feel that we did not open this coordination meeting. It seems that there are not so many exceptions. There are so many exceptions in a meeting.
In fact, the anomaly has always existed. This is just the fact that the company has implemented many of its own management actions to make the original underlying anomalies appear.
When this meeting took about two to three months, our production coordination meeting became very efficient. And it enables all departments to conduct an effective communication around the achievement of our daily plan.
Production Coordination Meeting, it is not a problem discussion, it is not a tea party, and the time is controlled within 30 minutes.
Therefore, we must also have a clear agenda. Which department will speak at any time? How many minutes do you speak? There must be clear regulations.
3. Workshop to single meeting
Workshop-to-single meetings are generally organized by various processes within each workshop.
Many traditional enterprises have long process flows, such as furniture factories and hardware factories. There are many processes in the process of a workshop to be transferred. Can we do fast shipping? Can you compress the production cycle? It is to see if the connection between the various processes is in place.
This requires us to create an efficient communication mechanism every day, so that each team leader and workshop will lead. Each process is organized around the tasks and processes of the daily plan received by our production coordination meeting.
Which order does each product go to? How much has it been done? How is it done, is there any abnormality? Everyone will come to investigate, communicate and confirm.
This is actually the key to whether our daily plan can be put to the ground and is the last very core.
A team meeting, a production coordination meeting, and a workshop-to-single meeting are three meetings that must be opened for us to do a good job in production management.
